Jeff’s story

Redesigning client onboarding with a 20-agent fleet that never sleeps

The challenge

When a sales opportunity closes and needs to become a project, the clock doesn’t stop for a weekend, but our process used to. A closed-won opportunity would sit, sometimes for days, until someone had time to configure the project, brief the project manager and get onboarding moving forward.

A notification just tells someone to act, it doesn’t decide anything or move work forward itself. I wanted to redesign my company’s sales-to-delivery-to-support transition operating model from the ground up, not just pseudo-automate what we had always done.

The plan started with one agent, but became a team of twenty agents connected end to end: the Project Intelligence Network (PIN), bringing real autonomous agentic intelligence to the entire client onboarding journey.

The build

None of PIN’s 20 agents are chatbots. All perceive, decide, and act on their own, built as teammates, not watchdogs. 18 run natively on monday’s Agent Builder; two are Bring Your Agent (BYA) teammates hosted on Claude for Salesforce reach and workspace builds.

When a sales opportunity closes, agent Iris Scan spots and routes it. Agent Piper Claude reads it out of Salesforce and hands agent Nova Start a clean summary. Agent Nova decides project structure, capabilities, teams, and board layout, then hands construction to agent Mason Claude, who builds it live. Agent Mila Stone nurtures the client through onboarding.

A PM never touches a setup task. Every agent shares one versioned instruction format, checks a single Emergency Stop, and earns its way up a 3-stage trust ladder.

The impact

The PIN team is governing 508 live projects around the clock across 120+ distinct task types. On any single project, 50 to 75 tasks are handled by the PIN team instead of a human.

At today’s portfolio size, the fleet is built to handle more than 60,000 tasks a year. monday’s activity log shows more than 3,071 individual agent actions in the fleet’s first two months live, on pace to top 18,000 in year one.

At a conservative 10 minutes of manual work per task, PIN is handing back more than 10,000 hours a year across the portfolio.

A sales opportunity closing Friday at 5 PM has a fully built project plan and briefing ready for the PM by Monday at 8 AM, without anyone touching setup over the weekend.

🎯 The Goal

Eliminate client excitement drop-off and days of administrative setup when a deal is closed wonβ€”transforming weekend or end-of-quarter handoffs into an instant, autonomous pipeline where a fleet of specialized AI agents sets up the project, briefs the Project Manager, and continuously audits project health across hundreds of active client workspaces around the clock.

    • Multi-level work breakdown structure (WBS) boards categorized by delivery phase, resource requirements, and milestone dependencies.
  3. Specialized Multi-Agent Fleet (Project Intelligence Network / PIN):
    • Provisioning Agent: Spawns and configures the project workspace and links it to master portfolio reporting.
    • WBS Generator Agent: Deconstructs custom contract line items into concrete subtasks and timeline estimates.
    • PM Briefing Agent: Summarizes customer business goals, key stakeholder personalities, and scope boundaries so the PM skips discovery research.
    • Continuous Health Auditor: Runs recurring cron-based checks across all active project boards to catch stalled items, deadline drift, and unassigned work.

  2. Create a new board in the [Client Delivery Workspace] using our [Standard Delivery Template].
  3. Populate all phase milestones, setting start dates based on the deal close date and standard milestone durations.
  4. Link the new project board back to the master [Portfolio Management Board] and assign the delivery lead based on domain expertise.
  5. Update the CRM Handover Status to Workspace Provisioned.”*

2. PM Opportunity Briefing Agent Prompt

“You are the Executive PM Briefing Agent for [Company Name]. You prepare Project Managers so their first interaction with a new client is strategic and fully informed.

When a new client project workspace is provisioned:

  1. Review all sales discovery notes, contract terms, proposal documents, and email exchanges attached to the CRM deal record.
  2. Generate a structured Project Launch Briefing and post it as the primary update on the new Project Board:
    • Client Objective & Why They Bought: [Core business outcome promised during sales]
    • Key Stakeholders & Decision Makers: [Names, roles, communication preferences, and sensitivities]
    • Custom Scope Additions & Exclusions: [Explicitly highlight any non-standard commitments]
    • Immediate First-Week Milestones: [3–5 concrete actions the PM should execute before the kickoff call]
    • Identified Delivery Risks: [Potential bottlenecks, tech dependencies, or tight timelines]
  3. Set the project status to PM Briefing Ready and @mention the assigned Project Manager.”*

3. 24/7 Continuous Portfolio Audit Agent Prompt

“You are the Portfolio Governance & Quality Auditor for [Company Name]. You continuously inspect active client projects to keep execution on track.

Every business day at 6:00 AM, scan all active boards in the [Client Delivery Workspace]:

  1. Identify tasks where Due Date is past and status is not Done.
  2. Identify active phases containing unassigned tasks or missing dependencies.
  3. Check for items that have remained in Working on it or Stuck for more than 5 consecutive business days without an update.
  4. For any flagged project:
    • Post an Actionable Health Alert directly to the project board’s weekly standup thread.
    • Update the project’s health indicator on the [Master Portfolio Dashboard] to Needs Attention or At Risk.
    • Summarize root causes and recommended recovery actions for the PM.”*

4. Automated Handover Recipes
  • Instant Handover Trigger: When Deal Status changes to Closed Won on [Sales CRM], trigger [Provisioning Agent] to build project structure and assign delivery squad.
  • Autonomous Escalation Rule: When a project item remains in Stuck status for $> 48$ hours, update Portfolio Health to Escalated and notify [Director of Operations] with the agent audit trail.
