It’s a visualization of how your product or project should play out over time if everything goes according to plan.

So basically, it’s a hypothetical map laying out the road to success — mind-blowing right?

But hold on just a second before calling a meeting and getting out the whiteboard or opening up PowerPoint. A sloppy roadmap will do more harm than good to your project.

To help you avoid that, this article will cover everything you need to know. What a roadmap is, what it includes, what you should do before making one, who should be involved, and how to make it right.

What is a roadmap?

A project, product, or technology roadmap is a flexible long-term plan that breaks down long-term goals into its core building blocks.

It’s not a detailed project timeline or schedule. It’s the foundation that you use to build more specific plans. So a single executive or project manager should never try to make it alone.

Project roadmaps and plans developed through unilateral management decisions are a bad idea. They’re the reason for countless clunky, hard-to-use B2B software, failed marketing campaigns, and unwanted products. (Can I interest anyone in Cheetos Lip Balm?)

To figure out who you should involve in the project, start by running a stakeholder analysis. It could be almost anyone involved with your business who has a direct stake in the project.

And don’t just look within your own company. Engaging external stakeholders can be even more crucial. That’s why it’s a top 3 priority for the majority of CEOs and board directors, according to McKinsey, as shown here:

Added up, your list of potential stakeholders will probably get quite long. VIP clients, project sponsors, relevant executives, internal users, business analysts, industry regulators, potential customers, and the list goes on.

You can’t hold a workshop with hundreds of people. So, only involve stakeholders who have a strong interest in your project or essential insights that can help you plan in the right direction.

You also want to involve:

Domain experts — also known as subject matter experts

Potential team members

One person should own the roadmap, sure. But they must involve stakeholders and employees with critical insights into your project.

If they can’t listen or don’t have the necessary insight to prioritize crucial features, your project will fail.

How do I create a roadmap for my business?

To create a roadmap for your business, start by involving and meeting with the right people and discussing your objectives.

Decide who should be involved

Make sure to involve the right people in the process. We already dedicated a whole section to this, but the point is important enough to repeat.

Include:

Stakeholders

Core team members

Domain experts

Arrange a meeting or workshop

After you identify who to involve in the process, schedule a workshop or meeting.

With any external stakeholders or remote workers, you could easily set up Zoom meetings rather than in-person ones.

Zoom and many competing tools now offer an interactive, shared digital whiteboard feature. So you can brainstorm across distances without issue.

Remote teams aren’t an excuse for a manager or team lead to go rogue when creating a roadmap.

Figure out the main objectives and the strategy or high-level schedule

The main agenda for the meeting is simple, figure out your main objectives and strategy. You can use the following questions to guide the discussion:

Objective: what do we want to achieve with this project? How will it change our business processes or customer experience?

Strategy: how can we make the main objectives a reality? What are the bare-bone features or deliverables? Should we involve third-party partners?

Of course, you should also go off-script and let your team explore the project’s possibilities.

Account for risks

Companies are more vulnerable to risks, particularly from large-scale third-party incidents, than ever before. According to a recent Deloitte report, 52% of companies stand to lose up to $50,000,000 or more.

Do a preliminary risk assessment during the meeting to highlight any pressing issues that you need a contingency plan for.

Give access to everyone working on the project

Once you’ve got the initial roadmap on a whiteboard, someone needs to make and share a digital copy.

Everyone working on the project should have access to it. Just outline the most crucial deliverables and their relationship with each other.

Start outlining the high-level schedule

Now that you’ve got a handle on your deliverables, it’s time to move on to the schedule.

For physical products, this is closely linked to your list of deliverables. In our example project, improving the onboarding process, that’s not really the case.

We also need to research for insights and test any possible solutions along the way. At the roadmapping stage, it’s enough to outline the primary phases in simple terms.

If you want to visualize the roadmap later, add a rough timeline for each phase at this stage.

Assign ownership and include relevant team members

Who has the most experience with a specific part of the planning process? For example, if someone’s an expert in risk assessment, it makes sense to assign them critical risks or the entire process.

You can also start assigning phases or deliverables to project teams once they’re up and running.

Set clear milestones

Do you have deadlines or an expected timeline for the project? Make sure you set milestones that can help you assess progress after the project goes live.

It could be things like:

A finished deliverable

A clear-cut project phase or stage

A percentage improvement

Without milestones, the product owner or manager will have to assess progress without any reference points.

Assess and address risks

What can go wrong with your project? Discuss briefly during the initial roadmapping meeting, and add the worst offenders.

If you do a complete risk assessment at a later stage, it makes sense to add in the newfound risks.

It helps with awareness and transparency, so everyone involved knows what to avoid. If a sink is leaking at your office, risking water damage, you’d put up a sign for everyone to see, right?

Create a timeline or Gantt chart view to visualize the project timeline

To start making the most of monday.com, create a Gantt chart view. A single meeting won’t guarantee you success. To meet your strategic objective, you need to keep adjusting your path.

Set regular monthly or quarterly meetings to evaluate and adjust your roadmap.

You’re ready to create your next roadmap

Business projects like developing a new product or marketing campaign are incredibly complicated and can fail in countless ways.

A roadmap helps you stay focused on the right things and keeps you accountable to keep moving forward.

Start involving your stakeholders, figuring out your objectives and primary deliverables or features that your roadmap must have.

Use our project roadmap template to start planning your roadmap today.

Get started

Unlike most management jargon, roadmap essentially explains itself. These steps help you shape a clear, realistic overview that’s easy to share, easy to update, and grounded in the work your team needs to deliver.

Step 1: define the purpose

Begin by clarifying why the project exists and what outcome it’s intended to create. Capture the problem you’re solving, the benefits you expect to deliver, and the organizational priorities the project supports. This foundation keeps the roadmap focused and ensures every milestone or phase you map later ties back to a clear purpose.

Step 2: gather essential information

Collect the high-level details that will shape your roadmap. This includes strategic goals, early risks, expected workstreams, initial requirements, and the major decision points that will influence progress. At this stage, you’re not building a task list — you’re gathering the context that informs bigger decisions about direction, timing, and scope.

Step 3: outline the structure

Start mapping the major phases of work and place them roughly in sequence. Look for natural groupings of activities, critical handoffs between teams, and major checkpoints that indicate progress. This structure becomes the backbone of your roadmap and sets up the timeline you’ll refine later.

Step 4: choose a clear format

Select a visual format that helps stakeholders understand the plan quickly. Many teams use a project roadmap template to get started, then customize it with views like horizontal timelines, phased layouts, or Gantt-style visuals. The layout should make relationships, pacing, and key moments instantly clear — even to someone seeing it for the first time.

Step 5: collaborate with stakeholders

Review your draft with the people who will guide, approve, or deliver the project. Their input helps confirm priorities, highlight missing steps, and surface dependencies that aren’t obvious on paper. This collaboration not only improves accuracy but also builds early buy-in, which is essential for long-term alignment.

Step 6: keep it up to date

A roadmap has the most value when it reflects the current reality of the project. Revisit it regularly to adjust phases, refine dates, or re-sequence work as priorities evolve. This becomes especially important if your team follows an Agile approach, where new information and shifting requirements are expected. Focus on major milestones, key deliverables, and the expected business impact (like ROI or market share).

Be visual: use a clean, easy-to-read format like a Gantt chart or timeline view from monday work management. Visuals make complex information digestible at a glance.

Address the risks: briefly mention potential risks and your mitigation plan. This shows you’ve done your homework and builds trust with your stakeholders.

Be prepared for questions: have the details ready, but don’t lead with them.
