(with examples)<\/h2>\n<p>In project management, a task is a work item or activity whose outcome or deliverable supports the project&#8217;s greater goal. You may see the word \u201cproject activities\u201d used in guides and books, which typically refers to tasks or sets of tasks.<\/p>\n<p>Technically, a task is an action that you do with a specific purpose, while an activity doesn\u2019t necessarily have one. However, the distinction is not crucial in this context.<\/p>\n<h2>How do you break down a project into smaller tasks?<\/h2>\n<p>Even Scrum projects last <a href=\"https:\/\/www.scrumalliance.org\/ScrumRedesignDEVSite\/media\/ScrumAllianceMedia\/Files%20and%20PDFs\/State%20of%20Scrum\/2017-SoSR-Final-Version-(Pages).pdf\" target=\"_blank\" rel=\"nofollow noopener noreferrer\">11.6 weeks<\/a> (or almost three months) on average. For companies that use other frameworks, project time frames can be a quarter long, six months, or even longer than one year.<\/p>\n<blockquote><p>When working on a large-scale project, you won&#8217;t get away with just giving your team vague deliverables and sending them on their way.<\/p><\/blockquote>\n<p>Lack of clarity on expectations, timelines, and deliverables will lead to communication breakdowns and misunderstandings between teammates, which can cause delays and setbacks. Or, team members can even end up wasting time working on the same task as someone else without realizing it.<\/p>\n<p>To avoid these issues, you need some way to break down the high-level project deliverables and goals into tasks.<\/p>\n<p>What you need is a more <a href=\"https:\/\/monday.com\/blog\/project-management\/how-to-write-a-killer-project-plan-in-6-simple-steps\/\" target=\"_blank\" rel=\"noopener noreferrer\">granular plan<\/a>.<\/p>\n<p>But exactly how you do that depends on your <a href=\"https:\/\/monday.com\/blog\/project-management\/best-project-management-methodologies\/\" target=\"_blank\" rel=\"noopener noreferrer\">project management methodology<\/a> and framework.<\/p>\n<p>We\u2019ll show you how this process works in two of the most popular methodologies, waterfall, and Scrum, the leading implementation of Agile.<\/p>\n<h3>Work breakdown structure in the waterfall methodology<\/h3>\n<p>The work breakdown structure (WBS) is the official method of breaking down projects in the PMI Guidebook.<\/p>\n<p>To figure out how to break the entire project into tasks, you first need to divide it into the actual deliverables required to hand over the final product or result to the client.<\/p>\n<p>For example, if you\u2019re planning to make a mountain bike, you can break that down into the frame, handlebars, pedals, wheels, chains, and so on.<\/p>\n<p><img decoding=\"async\" class=\"aligncenter wp-image-25122 size-full\" title=\"WBS example\" src=\"https:\/\/www.monday.com\/blog\/wp-content\/uploads\/2020\/11\/WBS-example.png\" alt=\"Example diagram of a WBS for a mountain bike\" width=\"753\" height=\"456\" srcset=\"https:\/\/monday.com\/blog\/wp-content\/uploads\/2020\/11\/WBS-example.png 753w, https:\/\/monday.com\/blog\/wp-content\/uploads\/2020\/11\/WBS-example-300x182.png 300w\" sizes=\"(max-width: 753px) 100vw, 753px\" \/><\/p>\n<p>(<a href=\"https:\/\/www.pmi.org\/learning\/library\/work-breakdown-structure-basics-5919\" target=\"_blank\" rel=\"noopener noreferrer\">Image Source<\/a>)<\/p>\n<p>You also need to work out the dependencies of the project (aka which deliverables require another one for completion).<\/p>\n<p>For example, you can\u2019t assemble the bike until all of the main components are built. Similarly, you can\u2019t complete the wheels unless you have the spokes, tires, and air tubes you need.<\/p>\n<p>Even if you\u2019re working on a software or other digital project, there can be complex interdependencies.<\/p>\n<p>The logic of progress combined with any dependencies that exist will determine the order that you schedule tasks in your ultimate WBS plan. Avoiding the need to plan out entire projects and timelines in advance is one of the primary principles of Agile.<\/p>\n<p>Instead, you\u2019ll focus on planning out a deliverable increment of your product in <a href=\"https:\/\/monday.com\/blog\/rnd\/scrum-sprint\/#:~:text=How%20many%20sprints%20are%20in,project%20lasts%20for%204.8%20sprints.\" target=\"_blank\" rel=\"noopener noreferrer\">Scrum sprints<\/a>. These are 2\u20134 week periods of focused work dedicated to delivering a working version of the final deliverable.<\/p>\n<p>Planning a sprint is when you break down your large-scale increment deliverable into specific tasks and assign them.<\/p>\n<p>The basis for planning out these iterations is a backlog of features or user stories (functionality from the user\u2019s perspective). Even if you\u2019re not planning software projects, you can often single out elements that you can deliver in increments.<\/p>\n<p>Before each Sprint, you meet with your team and <a href=\"https:\/\/monday.com\/blog\/project-management\/stakeholder-analysis-ultimate-guide\/\" target=\"_blank\" rel=\"noopener noreferrer\">stakeholders<\/a> (invested parties) to discuss which user stories are the most important. You select a few items and create a dedicated sprint backlog.<\/p>\n<p>Each user story is then further divided into tasks, and team members take ownership of the ones they can handle.<\/p>\n<p>In a sense, Scrum very much lets individual teams \u201cmanage the small stuff\u201d themselves. That frees up project or product managers to focus on the big picture.<\/p>\n<p>It\u2019s not ideal for all organizations or projects, but it\u2019s an antidote for micromanagement in complex projects.<\/p>\n<h2>What size should a project task be?<\/h2>\n<p>So how granular should you get? What should the scope and length of the task in your project be?<\/p>\n<p>It depends on the size of your project and your PM framework, but here are some rules of thumb.<\/p>\n<h3>The 8\/80 rule for WBS<\/h3>\n<p>In traditional project management, a rule of thumb is that no task should be shorter than 8 hours or longer than 80 hours in the WBS.<\/p>\n<a class=\"twitter-box\" arial-label=\"Tweet\" target=\"_blank\" onclick=\"window.open(this.href,'targetWindow','toolbar=no,location=no,status=no,menubar=no,scrollbars=yes,resizable=yes, width=800,height=450'); return false;\" href=\"https:\/\/twitter.com\/intent\/tweet?text=\">If you make your long-term project plan too granular, your project managers end up with the impossible task of micro-managing the whole project.<span><\/span><\/a>\n<p>That\u2019s why PMI recommends keeping tasks between <a href=\"https:\/\/www.pmi.org\/learning\/library\/common-scheduling-mistakes-avoid-7221\" target=\"_blank\" rel=\"nofollow noopener noreferrer\">20\u201380 hours<\/a> in the WBS.<\/p>\n<p>Your individual teams can then have more granular task boards to manage their own to-do lists and\/or break 2-week tasks down into daily sub-tasks.<\/p>\n<h3>Task length in Scrum<\/h3>\n<p>While user stories generally have no specified length, they\u2019re often broken down into manageable chunks, usually one workday or less.<\/p>\n<p>The official <a href=\"https:\/\/www.scrumguides.org\/docs\/scrumguide\/v2017\/2017-Scrum-Guide-US.pdf#zoom=100\" target=\"_blank\" rel=\"nofollow noopener noreferrer\">Scrum Guide<\/a> doesn\u2019t use the word tasks, but instead uses the term work unit:<\/p>\n<p>\u201c<em>Work planned for the first days of the Sprint by the Development Team is decomposed by the end of this meeting, often to units of one day or less.<\/em>\u201d<\/p>\n<p>On a <a href=\"https:\/\/monday.com\/blog\/rnd\/scrum-board\/\" target=\"_blank\" rel=\"noopener noreferrer\">Scrum board<\/a>, you can use story points (at monday.com, we equate 1 SP to a workday) to estimate the length of the task.<\/p>\n<p><img decoding=\"async\" class=\"aligncenter wp-image-25137 size-full\" title=\"Scrum board\" src=\"https:\/\/www.monday.com\/blog\/wp-content\/uploads\/2020\/11\/Scrum-board.jpg\" alt=\"Scrum board example in monday UI.\" width=\"1500\" height=\"501\" srcset=\"https:\/\/monday.com\/blog\/wp-content\/uploads\/2020\/11\/Scrum-board.jpg 1500w, https:\/\/monday.com\/blog\/wp-content\/uploads\/2020\/11\/Scrum-board-300x100.jpg 300w, https:\/\/monday.com\/blog\/wp-content\/uploads\/2020\/11\/Scrum-board-1024x342.jpg 1024w, https:\/\/monday.com\/blog\/wp-content\/uploads\/2020\/11\/Scrum-board-768x257.jpg 768w\" sizes=\"(max-width: 1500px) 100vw, 1500px\" \/><\/p>\n<p>Task lengths naturally vary. The important thing is that a task is manageable within a sprint and doesn&#8217;t slow it down.<\/p>\n<h3>Tasks shouldn\u2019t need more than one resource to complete<\/h3>\n<p>When you break down deliverables into individual tasks, time isn\u2019t the only consideration. The best approach is to make sure the person (or resource) who\u2019s assigned the task can complete it from start to finish.<\/p>\n<p>For example, a graphic designer could create a wireframe for an app, but wouldn\u2019t be able to create a working prototype.<\/p>\n<p>So you should split the larger deliverable of a working feature prototype into wireframe\/design and development (at the very least).<\/p>\n<p>For larger companies, a resource could be an entire team that includes designers, developers, and software testers. In which case, you don\u2019t have to get as granular when planning and assigning tasks.<\/p>\n<h3>Accurately estimating task durations<\/h3>\n<p>It\u2019s impossible to predict the duration of tasks perfectly every time, but you need to get as close as you can.<\/p>\n<p>The best way to do this is to involve the actual resources who will handle the task in the planning process. (That\u2019s exactly what happens in a <a class=\"wpil_keyword_link \" title=\"sprint planning\" href=\"https:\/\/monday.com\/templates\/template\/80440\/sprint-planning\" data-wpil-keyword-link=\"linked\">sprint planning<\/a> meeting.)<\/p>\n<p>Employees with hands-on experience completing said tasks are your best bet for accurately forecasting durations.<\/p>\n<p>You don\u2019t need to switch to Agile or Scrum to make this happen. What deliverables do you need to deliver a finished product?<\/p>\n<p>Then you move on to designing and creating (implementing) it. Finally, you verify that the product works as intended, and launch it. The last stage includes the long-term maintenance of the product.<\/p>\n<p>In a waterfall plan, you outline all these stages from start to finish before you begin any work.<\/p>\n<p>Although today, criticizing the waterfall framework is a popular pastime among project managers, it still has its place in some types of work.<\/p>\n<p>For physical products with a lot of dependencies and high costs associated with actual production time, mapping out the entire project in detail can actually be the best approach.<\/p>\n<h3>Agile<\/h3>\n<p>Instead referring to a specific methodology, Agile represents a core set of values and principles to apply to your projects. Agile is an umbrella term that covers many different frameworks and methodologies.<\/p>\n<p>The most famous principle is to deliver working iterations of your project frequently.
